What This Checklist Is For (And Who It's For)
I've been handling chemical ingredient orders for about 8 years now. In that time, I've personally made (and documented) 14 significant mistakes, totaling roughly $12,400 in wasted budget — some of it mine, some of it the company's. Most of those errors could've been caught with a simple pre-check.
If you're the person who places orders for raw materials — titanium dioxide, polymer additives, specialty solvents, whatever — and you don't want to learn these lessons the expensive way, this checklist is for you. Seven steps. Each one has a checkpoint. Each one would've saved me real money.
One caveat upfront: my experience is based on roughly 200 mid-range orders for industrial and specialty chemical applications. If you're working with food-grade, pharma-grade, or ultra-high-purity materials, your requirements will be stricter.

Step 1: Verify the Supplier Before You Negotiate Price
Back in 2019, I bought 500 kg of titanium dioxide from a distributor quoting 12% below our usual vendor. Looked like a great deal. Turned out it was industrial-grade, not the cosmetic-grade we needed. Cost of that order: $2,200, straight to waste disposal.
How I found out: called the manufacturing plant listed on their paperwork. No answer. Three days later, I got an email saying, "Sorry, the plant is no longer operating."
Since then, I run these checks before any first order:
- Request the Certificate of Analysis (COA) and Safety Data Sheet (SDS) before you talk about price. No COA, no conversation.
- Verify the supplier's registration. Companies that actually own a chemical plant — like INEOS, which operates large-scale facilities and also runs the INEOS Grenadier manufacturer company — usually have verifiable records. You don't have to buy from them, but you should know who's producing what.
- Ask: "Where does your material come from?" If they hedge, walk away. A straight answer is a basic requirement.
Checkpoint: Do you have a written COA that matches the specs on your purchase order?
Step 2: Read the Technical Data Sheet Line by Line
Another one I got wrong: Pacific Polymers Elasto BT10. I looked at the spec sheet on the vendor's website and placed the order. When it arrived, the batch viscosity was outside what our process could handle — the "standard" range they listed wasn't what they actually shipped. We spent three days recalibrating the mix.
The issue isn't that the spec sheet was wrong. It's that "typical values" and "guaranteed range" are two different things. One is a reference point. The other is a commitment.
Checkpoint: Have you matched every parameter on the technical data sheet against your process requirements?
Step 3: Confirm the Dispersion Method (This One Saves Money)
This is the step most people skip.
When you're adding titanium dioxide to cold process soap, you can't just scoop it in from the bag. It clumps. Every time. The correct approach is to pre-disperse it in glycerin or water — usually 1 part TiO2 to 3 parts liquid medium — before adding it to the soap batter.
The same principle applies in industrial mixing: dispersion method determines final product quality. Get it wrong, and you'll see streaks, uneven color, or failed batches.
Checkpoint: Have you done a small-batch test (1 kg) to confirm the material actually disperses correctly?
Step 4: Request Batch-Specific Test Data
Don't settle for "meets ISO XXXXX standard."
In March 2022, we received a shipment with a beautiful compliance certificate. During production, we discovered the actual content was 20% below the labeled value. The supplier's explanation: "Analytical variance."
After that, I started asking for:
- Actual test results for the specific batch (not a generic template)
- The test method used for each key parameter
- A signed statement of deviation liability
Checkpoint: Do you have batch-specific data with a signature and date?
Step 5: Verify Compliance Documents
This one cost me $1,800 and a week of production: a polymer additive shipment got held at customs because the REACH registration documents weren't in order.
Don't assume that if it works in one country, it works in another. If you're exporting, you need to meet local requirements and the destination market's requirements simultaneously.
I'm not a regulatory specialist, so I can't advise on specific compliance paths. What I can say from a sourcing perspective: ask the manufacturer's compliance team (companies like INEOS have dedicated regulatory departments) or a licensed pharma agentur that specializes in chemical regulations. That's far cheaper than goods stuck in port.
Checkpoint: Do your compliance documents cover every destination market's current requirements?
Step 6: Check Packaging and Storage Requirements
We once received a 25 kg batch of titanium dioxide in plain woven bags — no moisture barrier liner. Two weeks later, the material had absorbed moisture and clumped into unusable chunks. The whole bag was a write-off.
Things to verify:
- Does the packaging match the material? (Moisture barrier, light protection, antistatic properties)
- Are storage conditions documented? (Temperature, humidity, ventilation)
- What's the shelf life, and does it start from production or delivery date?
Checkpoint: Are packaging specs and storage requirements written into the contract?
Step 7: Run a Test Production Before Full Commitment
This sounds obvious. I still skipped it once and lost $3,400.
Even after you've verified documents, received samples, and checked packaging — run one full production batch with the actual shipment. Sometimes issues only surface at scale: the reaction behaves differently in the reactor, curing times shift, color comes out off-spec. Lab samples don't catch everything.
Checkpoint: Have you produced one full batch with this shipment and run complete quality checks?
Common Mistakes to Avoid
- Skipping sample testing. "They looked legit" is not a substitute for actual testing.
- Ignoring batch variations. Same supplier, different batch, different results. It happens more than you'd think.
- Relying on verbal assurances. Get it in writing or it doesn't exist.
Looking back, I should have built this checklist in 2017 instead of 2024. But here it is. Use it. Adapt it. And if you catch something before I would have — send me the update.
