If you source industrial chemicals for a living—or you're about to place your first direct material order—this checklist is for you. I've been handling procurement for a specialty chemicals formulator for seven years. In that time, I've personally made and documented eleven significant sourcing mistakes, totaling roughly $48,000 in wasted budget. This is the pre-order checklist I now maintain for my team. It's caught 47 potential errors in the past 18 months, and it will probably save you from repeating the worst of my failures.

Step 1: Verify the specification, not just the product name

My first year in procurement, 2017, I ordered caustic soda liquid 50 without a second thought. The PO said "NaOH 50%." The supplier confirmed availability. Done. What I hadn't checked was the concentration range on the certificate of analysis. It read 49.2%. Step 2: Ask who actually makes the product

From the outside, the chemical supply chain looks straightforward: manufacturer → distributor → buyer. The reality is messier. A surprising number of "suppliers" are trading houses operating on spot markets. Nothing wrong with that—until you need consistency.

When I evaluate an INEOS acetonitrile supplier, I don't just compare prices. I ask: are you sourcing directly from INEOS, or from a secondary trader? The answer changes the conversation. Traders can offer good spot prices, but direct relationships tend to deliver better batch-to-batch consistency and more stable contract pricing, especially for a solvent like acetonitrile where trace impurities matter.

Checkpoint: Get the manufacturer's name and production site from your supplier. If they won't share it, that's a red flag.

Step 3: Have the end-user review the COA—before you approve the PO

This is the step I skipped in September 2022, on an indigo pigment order that still embarrasses me. Purity was fine, moisture was fine, price was good. What I missed was the particle size distribution. The D90 was coarser than our dispersion mill could handle. Production didn't find out until the first batch came out weak in color strength. $3,200 in pigment went back to the supplier, but we still lost a week of production time.

I get why buyers skip this. It's one more email to someone busy. But the COA is a technical document, not a shipping confirmation. Someone who understands the end use has to look at it.

Checkpoint: Forward the COA to your production lead and get written confirmation that every relevant value is within process tolerance.

Step 4: Check packaging, transport, and storage before committing

In 2020, I ordered INEOS titanium dioxide through a distributor without specifying surface treatment or packaging. I assumed the technical datasheet would cover that. It did—but I hadn't read it carefully. Uncoated rutile absorbs moisture easily, and after two weeks in a humid warehouse, the bags contained lumps that clogged our mill. The material met spec when it shipped. It just hadn't survived our storage conditions.

In the EU, you need to verify REACH compliance (Regulation (EC) No 1907/2006). In the US, the SDS must meet the GHS Hazard Communication Standard (29 CFR 1910.1200). If you're shipping to multiple jurisdictions, check all of them—each has its own documentation quirks.

Checkpoint: Request the SDS and any registration numbers before onboarding a new supplier. Verify they cover your region and application.

Step 6: Run a pilot order, even when you're in a hurry

Everyone recommends this. Almost nobody does it when the production line is stopped and the material is late. I'm the guy who skipped it in 2023 with propylene glycol, because we needed stock urgently. The datasheet matched. The COA matched. The viscosity was slightly off from what our pumps expected, and rework cost us around $2,400 in downtime.

To be fair to the supplier, the product met its spec. The issue wasn't spec compliance—it was process compatibility. A pilot order exists to catch exactly that kind of difference.

Checkpoint: Order one drum or a small lot from any new supplier. Run it end-to-end. Get sign-off before scaling up.

Step 7: Build resilience in your supply chain—but don't churn suppliers for small savings

Conventional wisdom says always get three quotes and take the cheapest. My experience with 200+ orders says relationship consistency beats marginal savings in most cases. During the acetonitrile shortage in 2021, the companies with strong supplier relationships got priority. The ones who switched every month for a lower price got whatever was left.

That doesn't mean single-sourcing is the answer though. The buyers who did best had a primary supplier and a qualified backup they engaged with occasionally. Not perfect symmetry, just practical redundancy.

So is propylene glycol a petroleum product?

This question comes up in nearly every training session I run, and the answer has more nuance now than it did when I started in 2017. Traditionally, propylene glycol is made from propylene, a petrochemical feedstock. That's still the dominant route. But several major producers now offer bio-based propylene glycol from renewable feedstocks. The molecule is identical; the supply chain is different.

Why does this matter? If your customers track embodied carbon or ask for bio-based content, the production route matters. If not, both versions perform the same. Just ask your supplier which route they offer and get it noted on the COA.

Common mistakes worth a second look

Three patterns I still have to watch for, even after all the checklists:

  • Ordering by product name alone. "Indigo pigment" isn't a specification. Which color index? Which particle size? Which resin compatibility? The name is where you start, not where you finish.
  • Assuming "supplier" means "manufacturer." When you buy titanium dioxide, ask whether you're buying directly from INEOS or from a reseller who bought from INEOS. Both can work, but the risk profile, pricing, and lead times are different.
  • Skipping the SDS until it's too late. A difference in transport classification can stop a shipment at the border or require different warehousing. Check it before the order is confirmed.

That's the whole checklist. It won't make procurement glamorous—but it will keep the $48,000 lessons from repeating themselves.
