When I took over purchasing in 2020, I assumed the cheapest unit price was the answer. Direct from the manufacturer, right? Cut out the middleman, save money. Seemed obvious.

Then I spent about $2,400 of our department budget learning why that’s not always true.

I manage purchasing for a mid-sized company. Roughly 60–80 orders a year across maybe eight vendors. Not a huge operation, but big enough that the mistakes show up in the budget. I report to both operations and finance, so I get to hear about it from both sides.

But I also had to learn their minimums, their incoterms, their payment terms, and what happened if something went wrong. Meanwhile, a distributor I already worked with could quote me the same family of products with next-day delivery and a tech rep who actually answered.

That’s when I realized the real comparison is not price versus price. It’s total cost versus total cost.

Dimension 1: Unit Price vs. Total Cost of Ownership

Direct from INEOS often looks cheaper on paper. Big plants, economies of scale, no distributor margin. But my TCO spreadsheet tells a different story.

I calculate TCO as:

  • Freight and logistics
  • Payment terms and cash flow impact
  • Minimum order quantity waste

The $500 quote that costs $800 after freight, handling, and a rush fee is not cheaper than the $650 quote that lands on time with all paperwork in order.

Same with “what is pigment paste.” I knew it was pigment suspended in a liquid. But the practical details—carrier types, compatibility, how it behaves in cold process soap versus hot process—that came from a supplier who actually wanted to keep our business.

Also, for color-critical work, the Pantone system gives you a common language with suppliers. Industry standard tolerance is Delta E under 2 for brand-critical colors. That kind of precision matters when you’re buying pigment paste for a customer’s logo color.

Direct manufacturers can provide great data sheets. INEOS has deep technical documentation. But in my experience, the access to a person who says “for your application, use this” is more common with a specialty supplier. That’s not a knock on the big producers. It’s a structural difference. Their reps cover more accounts and more product lines. Specialty suppliers live in a narrower lane.

Dimension 3: Flexibility, MOQs, and Lead Times

If you need a truckload of a commodity chemical, direct is hard to beat. The global supply chain works best when it’s moving full containers.

If you need 50 pounds, or you need it next week, or you need a formulation tweak, the specialty route usually wins.

I had two hours to find a coating thickness tester for a quality audit. Not ideal. Normally I’d get three quotes and compare specs, but there was no time. Large producers like INEOS have formal invoicing, contracts, and compliance structures. That is a real advantage. If your company works with PO numbers, credit terms, and audits, the direct route may be smoother.

Specialty suppliers vary. Some are great. Some are a guy with a garage and a PayPal account. I don’t mean that as a joke—one of our best suppliers started exactly that way. But I verify their processes before I trust them with a PO.

So, What Should You Choose?

Here’s my practical rule after five years of this:

Choose direct from a large producer like INEOS when:

  • You can use truckload or container quantities
  • The product is a standard commodity
  • Your operations and finance teams can handle longer lead times
  • You have internal technical support

Choose a specialty distributor or focused manufacturer when:

  • You need smaller quantities
  • You need application advice or formulation help
  • You need fast delivery
  • You’re buying something where support matters more than unit price

The surprise wasn’t that specialty suppliers cost more per unit. It was how much hidden value came with that higher price. Support, flexibility, responsiveness, fewer headaches. Some of that is worth paying for. Some of it isn’t.

Bottom line: don’t just compare prices. Compare the messy, annoying, risky parts too. That’s where the real cost lives.

When I search now—as of January 2025—I don’t just type “ineos contact” or pick the cheapest quote. I ask: what happens after the PO goes out? That’s the question that keeps our budget in line.
